Most funeral home owners carry a number in the back of their mind. Maybe it’s a multiple of revenue they heard from a peer at a conference, or what a competitor down the road supposedly sold for. Over time, that number quietly becomes what they believe the business is worth.
That’s why the moment a valuation comes back can carry a lot of weight. After decades of building the business, the owner is ready to see that number confirmed. Sometimes it is. Other times, the result comes in lower than they hoped.
That experience is more common than most owners realize, and it’s understandably personal. But a valuation isn’t a verdict on the business you’ve built. It’s a snapshot of how the business looks to an outsider today, and snapshots change.
To know what to do next, understand what drives the number.
Earnings matter more than revenue
Revenue shows how much business comes through the door, not how much turns into earnings a buyer can count on. A firm serving 200 calls with strong margins may be worth more than a firm serving 300 calls with high overhead.
That’s why buyers focus on normalized earnings, or what the business would earn under a new owner. Since most independent funeral homes are run to minimize taxes, the financials are adjusted for items like above or below market owner compensation, personal expenses, and one-time costs. Those adjustments can move earnings in either direction.
Risk shapes the multiple
Earnings are only half the equation. The other half is how confident a buyer is that those earnings will continue. Owner dependency, inconsistent call volume, deferred maintenance, and hard-to-reconcile preneed records all add uncertainty, and buyers price that into the multiple.
Location and market matter more than many owners expect
Buyers evaluate not just your funeral home, but where it sits. Population trends, cremation rates, household income, and local competition all affect how they view future call volume. The real estate is typically evaluated on its own, based on location, condition, and how well it fits the way today’s families gather.
A firm in a growing market will naturally draw more buyer interest than one in a community with a stable or gradually declining population. That isn’t a reflection of the care a firm provides or the reputation it has earned. In many smaller and rural communities, the funeral home is a cornerstone, built on generations of family trust. That’s a real strength. The pool of interested buyers can simply be smaller, which can affect both price and how long it takes to find the right fit.
So the number came in lower. Now what?
Start by separating what you can control from what you can’t. You can’t change your county’s demographics, the pace of cremation growth, or how active buyers are in your region in a given year.
Those aren’t reasons for discouragement. They’re reasons for planning. In markets with fewer natural buyers, it’s especially important to think early about the right successor, whether that’s a key employee, a family member, or a neighboring operator looking to expand. Structure, timing, and preparation can do a lot to close the gap.
It also means the factors you can control matter even more.
What you can control
- Clean up your financials. Keep reporting consistent and make sure your numbers reflect how the business actually operates. Every adjustment a buyer has to question is an opportunity for doubt.
- Reduce owner dependency. Developing a strong manager, sharing community relationships, and documenting how the business runs make your earnings more transferable.
- Revisit your pricing. Many firms are underpriced, particularly on cremation packages that haven’t been updated. A pricing review can improve revenue per call without adding a single call.
- Protect your margins. Staffing, vehicles, vendor contracts, and merchandise purchasing are common places where costs creep up. Small margin improvements are multiplied in a valuation.
- Address deferred maintenance strategically. Focus on the items a buyer would flag immediately and on improvements that serve today’s families.
- Get your preneed and trust records in order. Unreconciled balances or incomplete contracts can lead to holdbacks or price adjustments at closing.
- Strengthen your market position. A current website, transparent pricing, and steady positive reviews help protect call volume and market share.
Give it time, and don’t chase the number
Buyers value results, not intentions, and they typically review several years of history. An improvement made this year becomes far more compelling once it shows up consistently over two or three years.
There’s also a difference between improving value and dressing it up. Cutting staff to the point that service suffers, or delaying necessary investment to inflate one year of earnings, can backfire. Experienced buyers notice these patterns.
A lower number is a roadmap
A valuation that comes in below expectations can feel like a setback. In reality, it shows where buyers will see strength, where they’ll see risk, and where your effort will make the biggest difference.
Every business has factors it can’t change. The owners who get the best outcomes focus on the ones they can.
Because value isn’t only something you discover. It’s something you build.
